Here’s a mistake triathletes make every single season: they buy the thickest wetsuit they can afford, assume maximum neoprene equals maximum performance, and then wonder why their swim split didn’t improve — or got worse.

Thickness is not a proxy for quality. It’s a tradeoff. And if you’re picking a wetsuit based on millimeter count alone, you’re almost certainly leaving time in the water.

What Wetsuit Thickness Actually Does

Neoprene thickness affects three things: buoyancy, warmth, and mobility. The first two get all the attention. The third one is where most triathletes get burned.

A 5mm panel across the torso lifts your hips and legs higher in the water — that part is real. But 5mm neoprene across the shoulders is also noticeably stiffer. For swimmers with a high stroke rate or a long, aggressive pull, that stiffness creates resistance at the catch and through the recovery phase. You end up fighting your own wetsuit for 1,500 to 3,800 meters.

For context: top-performing wetsuits like the Orca Apex Flex and the Blueseventy Apex use strategic zoning — thicker panels at the hips and legs (typically 4-5mm), thinner panels at the shoulders and arms (1.5-2mm). That’s not a cost-cutting move. It’s the actual design solution to the thickness tradeoff.

Water Temperature Should Drive Your Starting Point

Before you think about buoyancy or stroke mechanics, check the race water temperature. Most triathlon governing bodies, including World Triathlon and USAT, set wetsuit-legal cutoffs around 76-78°F (24-25.5°C) depending on race distance. Below that, wetsuits are permitted or mandatory.

Here’s a rough guide to matching thickness to temperature:

  • Below 60°F (15.5°C): Full suit, 4-5mm torso. Warmth is the priority. Shoulder stiffness is an acceptable tradeoff.
  • 60-68°F (15.5-20°C): Full suit, 3-4mm with flexible shoulder panels. Standard conditions for most open-water races.
  • 68-76°F (20-24.5°C): 3mm or a sleeveless suit. Prioritize mobility over insulation. Overheating in this range is a real risk with a thick suit.

If you’re racing Ironman Lake Placid in late July, where water temps typically sit in the mid-60s°F, a 5mm suit is overkill and you’ll likely overheat. A well-zoned 3-4mm suit in those conditions gives you the buoyancy benefit without cooking you on the swim.

Your Swim Stroke Matters More Than You Think

This is the variable most buyers ignore entirely.

If you came up swimming competitively, you probably have a high elbow catch and a full extension through the recovery. Shoulder flexibility is critical to that stroke. Even 2mm of extra neoprene at the shoulder can shorten your reach and flatten your catch angle — small changes that compound over hundreds of stroke cycles.

If you’re a newer swimmer or someone who pulls through with more of a straight-arm recovery, the shoulder stiffness in a thicker suit is less disruptive. You may actually benefit more from the added buoyancy lifting your legs than you lose from any mobility restriction.

Practical test: if you’ve borrowed or rented a suit before, pay attention to whether your shoulders feel fatigued after 400-600 meters. That’s the suit working against your stroke, not your fitness.

Race Distance Changes the Calculation

For a sprint triathlon with a 750m swim, shoulder fatigue from a stiff suit is a minor issue. You’re in the water for 15-25 minutes. The buoyancy advantage of a thicker suit probably outweighs any stroke penalty at that distance.

Scale up to a 70.3 or full Ironman — 1.9km to 3.8km — and that calculation shifts. A suit that costs you even 2-3% of stroke efficiency over 3,800 meters adds meaningful time, and you’re entering T1 with more shoulder fatigue than necessary, which matters when you have 180km of riding ahead.

Long-course athletes should prioritize shoulder flexibility and suit fit over raw thickness specs every time.

How to Actually Choose

Skip the spec sheet first. Start here:

1. Check your target race water temperature. That sets your baseline thickness range. 2. Assess your swim background. Better technique generally means you’ll feel shoulder restriction more acutely. 3. Try before you buy if at all possible. Many tri shops and clubs offer wetsuit demos. Swim 200 meters in a suit before committing to it. 4. Look at panel zoning, not just overall thickness. A wetsuit listed as “4mm” may have 1.5mm shoulder panels — that’s the number that matters for your stroke. 5. Factor in race distance. Sprint and Olympic athletes can tolerate more thickness. 70.3 and Ironman athletes should lean toward flexibility.

The right wetsuit is the one that fits your water temperature, your stroke, and your race distance — not the thickest one on the rack. More neoprene is only better when the alternative is hypothermia. In most triathlon conditions, the fastest suit is the one you barely feel.
